Bringing It Home Was Supposed to Fix Everything. For Many US Manufacturers, It Made Things Worse.
The narrative was compelling. After years of watching supply chains buckle under pandemic disruptions, geopolitical friction, and the unpredictability of single-source dependency on China, American manufacturers embraced reshoring as a strategic reset. Return production to US soil, the argument went, and regain control over quality, lead times, and national competitiveness.
For some companies, that bet has paid off. For many others, the return trip has been expensive, operationally painful, and — in some cases — commercially damaging. The reshoring movement, for all its political momentum and genuine strategic logic, is quietly producing a second wave of disillusionment that the industry has been slow to acknowledge.
The Cost Gap That Didn't Close
The fundamental economics of US manufacturing have not changed as dramatically as reshoring advocates projected. Labor costs in the United States remain among the highest in the industrialized world for production-level work. Domestic facilities require capital investment that offshore operations, often already depreciated, simply do not. And the supplier ecosystems that support advanced manufacturing — the tooling specialists, the raw material processors, the precision component fabricators — remain far more concentrated in Asia than in North America.
When companies run the actual landed cost comparison, factoring in domestic wages, facility overhead, domestic logistics, and the cost of rebuilding supplier relationships from scratch, the savings that motivated the original offshoring decision in many cases still hold. The gap has narrowed in some sectors, particularly where automation can substitute for labor. But for labor-intensive product categories, the math rarely works cleanly in reshoring's favor.
The Labor Market Problem No One Advertised
Among the reshoring challenges that receive the least public attention is the state of the American skilled manufacturing workforce. Decades of offshoring did not merely move production overseas — it eroded the domestic labor pipeline that supports it. Machinists, tool-and-die operators, electronics assemblers, and other specialized production workers are in short supply in most US markets. Workforce development takes years, and the urgency of a reshoring timeline rarely accommodates that reality.
Companies that returned production to the US have reported difficulty filling positions at competitive wage rates, higher-than-expected turnover in production roles, and, in some cases, quality inconsistency driven by an inexperienced workforce still developing institutional knowledge. These are solvable problems over a multi-year horizon. They are not solvable in the 12-to-18-month window that most reshoring business cases assumed.
Supply Chain Complexity Didn't Disappear — It Relocated
One of reshoring's central promises was supply chain simplification. Fewer borders, fewer time zones, fewer customs interactions. In practice, many manufacturers discovered that they had traded one form of complexity for another.
Domestic production still requires raw materials and components sourced globally. A US-assembled product may contain semiconductors from Taiwan, specialty metals from South America, and engineered plastics from Europe. The supply chain didn't disappear — it became a hybrid, with all the coordination challenges of an international network plus the higher overhead of domestic final assembly. For companies that had invested in offshore supplier relationships and production management capabilities, the transition also meant rebuilding institutional knowledge in a new operational environment.
Where the Logic of Reshoring Actually Holds
None of this is to argue that reshoring is universally misguided. There are sectors and scenarios where domestic production makes genuine strategic sense. Defense-related manufacturing, where supply chain sovereignty carries national security implications, is an obvious example. Products where intellectual property protection is a paramount concern, proximity to end customers creates measurable service advantages, or regulatory requirements effectively mandate domestic production also represent legitimate reshoring use cases.
The error isn't in reshoring itself — it's in treating reshoring as a universal remedy for supply chain complexity rather than as one tool within a broader geographic strategy.
The Hybrid Architecture That Is Actually Working
The companies navigating this landscape most effectively are not choosing between full offshoring and full reshoring. They are building what supply chain strategists increasingly describe as distributed manufacturing architectures — deliberately spreading production and sourcing across geographies in ways that balance cost, risk, lead time, and regulatory exposure.
Nearshoring to Mexico remains the most widely discussed element of this approach, and for good reason. Proximity to US markets, USMCA trade framework benefits, and a manufacturing base that has grown more sophisticated over the past two decades make Mexico a credible production hub for a wide range of industries. The nearshoring calculation is not simple — infrastructure gaps, security considerations, and regional labor market variability all require careful analysis — but the fundamentals are stronger than at any previous point.
Beyond Mexico, the more sophisticated version of this architecture incorporates Southeast Asian production for cost-sensitive, labor-intensive components; near-US assembly or finishing operations for speed-to-market advantages; and selective domestic production for IP-sensitive or regulatory-mandated product lines. The result is a supply chain that is geographically diversified, cost-optimized by function, and resilient against single-point disruptions — without carrying the overhead of a full domestic production footprint.
What Companies Should Be Asking Instead
The strategic question that reshoring discourse has obscured is not whether to bring production home, but rather which functions belong where — and why. That question requires honest analysis rather than politically motivated assumptions about what domestic manufacturing can deliver.
For each product line, companies should be examining total landed cost across scenarios, not just factory gate pricing. They should be assessing lead time sensitivity and whether proximity advantages justify cost premiums in their specific market. They should be evaluating supplier ecosystem depth in each geography under consideration, not just the headline labor cost differential. And they should be building in scenario analysis for tariff changes, currency movements, and geopolitical developments that could alter the calculus within their planning horizon.
Reshoring will continue to make sense for some companies in some contexts. But the manufacturers that are genuinely strengthening their competitive position are the ones treating geography as a strategic variable — not as a political statement.
The Honest Reckoning
The reshoring movement served a valuable purpose in forcing American industry to reexamine supply chain dependencies that had become dangerously concentrated. That examination was overdue, and the strategic diversification it prompted has made many supply chains meaningfully more resilient.
But the destination of that reckoning isn't a wholesale return to domestic production. It's a more sophisticated, more deliberate approach to where things are made and why — one that treats the global economy as a set of interconnected opportunities rather than a problem to be solved by coming home. For US manufacturers willing to do that analysis rigorously, the path forward is clearer than the reshoring debate has suggested. It just doesn't lead exclusively back to American soil.
